Kiln room operations: firing, glaze queues and photo matching

Running a pottery kiln room as a production line: loads, firing schedules, a photo gate before each stage, and a handover that matches pieces to people fast.

Every pottery studio has a front room that looks organised and a back room that does not. The front room is booked, seated and paid for on a system built for exactly that. The kiln room, where the actual product of the day sits for days or weeks afterwards, is too often run on memory, masking tape and whoever was on shift when a particular shelf got full. That gap is where pieces go missing, get fired in the wrong order, or sit finished for a fortnight because nobody told the customer.

The kiln room as a production line

Treat the kiln room like what it is: a production line with stages, queues and a bottleneck at the kiln itself. A piece enters as freshly painted work, waits for glazing, waits again for a firing slot, spends time in the kiln itself, cools and dries, and finally becomes ready to hand back. Every one of those is a real, distinct state, and a piece can only be in one of them at a time.

Once you think of it this way, the questions that matter become obvious. How many pieces are sitting in each stage right now. Which stage is the actual bottleneck this week. Which pieces have been stuck somewhere longer than they should have been. None of those questions are answerable from a shelf you can only look at, but they are answerable the moment every piece is tracked through defined stages rather than just physically present in the room.

Loads and batches: what goes in together and why it matters

A kiln does not fire one piece at a time, it fires a load, and that load is a decision with consequences: what goes in together determines the temperature, the schedule and, if something goes wrong, what gets damaged alongside it. Grouping pieces into named batches, a firing run rather than a loose pile on a shelf, turns that decision into something you can see and plan around rather than something one person carries in their head.

A batch also gives you a single point of accountability. If a firing run goes wrong, you know exactly which pieces were in it and which customers need telling, instead of trying to reconstruct the contents of a kiln from memory after the fact. And when a batch is full and ready to go, moving every piece in it into the next stage together is one decision, not a run of separate ones repeated down a shelf.

Time-based stage moves so nobody walks columns by hand

Some stages are not decisions at all, they are just waiting. Drying, in particular, does not need a person to check on it every hour, it needs time to pass. Yet in a lot of studios, someone still walks the shelves checking which pieces have dried long enough to move on, because that is the only way anyone finds out.

A rule that moves a piece to its next stage automatically once it has spent long enough in the previous one removes that walk entirely. Nobody has to remember to check, and nothing sits in a stage past its point purely because the person who would have moved it was busy with a walk-in at the front desk. The stages that genuinely need a human decision, glazing, loading a kiln, still get one. The stage that only needed time gets it without anyone spending theirs.

The photo gate: a piece does not leave its first stage without a photo

The single most common failure in a kiln room is not losing a piece, it is losing the ability to tell whose piece it is. A name on a strip of masking tape falls off, smudges, or was never quite legible in the first place, and a perfectly intact mug becomes a mystery.

A photo taken the moment a piece is created solves this permanently, provided it actually happens every time rather than only when someone remembers. That is why the useful version of this is a gate, not a suggestion: a piece simply cannot move on from its first stage until a photo is attached to it. It costs a few seconds at the counter when the piece is new, and it saves considerably more time every single time afterwards that anyone needs to identify it, right through to the moment it goes home.

Partial firing and the piece that is ready before its siblings

Not every piece in a load finishes on the same day as the rest of it. Drying times vary with clay thickness and glaze, and a piece that went in alongside several others can genuinely be ready to collect while the rest of that same load is still drying on a shelf nearby. Treating a batch as one indivisible block, all or nothing, holds that finished piece hostage to the slowest one in the group for no good reason.

Because each piece carries its own stage even inside a shared batch, this does not have to be a problem. A piece that is ready moves to ready, on its own, the moment it actually is, regardless of what its shelf-mates are still doing. The customer gets their notification when their piece is genuinely done, not when the whole load happens to catch up.

The handover: matching the photo to the shelf

The moment all of this exists for is the one at the counter: a customer standing there, and someone on your team needing to find one specific piece among everything currently on the collection shelf. Without a photo, that search is a guess based on a description over the phone weeks earlier, or a name that may or may not still be attached to anything.

With a photo on the record, the search stops being a search. The team member pulls up the booking, sees the piece exactly as it looked when it came in, and matches it against the shelf by sight rather than by asking the customer to describe their own mug back to them.
